Most companies treat AI like software. Hire engineers. Define requirements. Ship the product. Move on.
It doesn't work.
I've spent the better part of a decade building and leading AI initiatives from almost every chair at the table: academic research with Google and Telefónica, applied computer vision at FIAT's research center, real-time data engineering for a unicorn, AI solution architecture for Fortune 500 clients, building AI teams from zero, leading Big 4 consultants and delivery teams, and now - running an AI Asset Management consultancy. Each chair gave me a clear view of what the other chairs couldn't see.
Every role involved in AI that is fluent in one language is illiterate in at least three others. That illiteracy is where an AI investment dies.
Companies that hire research scientists to lead AI initiatives end up with elegant solutions to problems nobody has, deployed in environments that don't exist.
I co-authored a paper with senior research scientists from a Fortune 500 tech company that was accepted at a top-5 global AI conference. The research was rigorous. The results advanced a narrow frontier of machine learning. I was genuinely proud.
And not a single line of that work would have survived first contact with a production environment.
These were some of the sharpest minds I've encountered. Those are people who could derive a novel optimization algorithm on a whiteboard before lunch. But here's what I watched them not do: define a business case. Calculate ROI. Design for latency constraints, cost ceilings, or integration with legacy systems they'd never heard of. They couldn't architect a solution that needed to work inside an enterprise's existing infrastructure, because they'd never had to. Their world was papers and benchmarks, not SLAs and production uptime.
Technically flawless systems that solve the wrong problem, or solve the right problem in a way that can't be integrated into the client's operations, burn the budget and fail to secure the ROI.
I've worked alongside ML engineers and data engineers who could implement intricate code logic in their sleep. Set up an MLOps pipeline in AWS SageMaker? Done before lunch. Build a real-time data platform tracking millions of customer events? Routine.
I watched even Senior AI Engineers get visibly excited about applying the latest transformer architecture to a client's problem, before understanding what the client's problem actually was. I watched data engineers build pipelines that fed data to AI models without understanding what those models needed the data to look like. I watched both groups optimize for technical elegance while the client's actual business requirement sat untranslated on a whiteboard.
These people are technically exceptional. And they are, almost universally, hammers looking for nails.
When a sales leader promiseThe Sales Leader Can't Evaluate
Margins eroded. Client relationships fractured. Reputational damage compounds. And the delivery team burned out because the scope was never validated for feasibility. Sounds familiar? These are the risks of deals getting closed on promises that delivery teams can't keep.
I've worked with Heads of Sales and Global Heads of Digital at enterprise companies who could sell sand in the desert. Phenomenal communicators. Some of them had real software fluency: they could translate business goals into high-level technical requirements and scope a software product with confidence.
AI broke them.
Why? Because AI introduces a layer of risk and uncertainty that software doesn't. When a sales leader promises a client "an AI-powered document processing system," they're making a commitment that depends on model accuracy, data quality, latency constraints, hallucination risks, and integration complexity - none of which they can evaluate. They couldn't map business requirements into technical AI constraints because they didn't know what constraints existed. They didn't understand which limitations are surpassable in a given timeframe and which are fundamental.
What happens when the right hire leaves the chair empty? We are talking not just about the failed project, but also the destroyed relationship.
Early in my career, I architected an AI solution for a client at a company I was working with: business case, technical architecture, implementation blueprint. Then I moved on. The project continued without me.
Years later, a different software agency contacted me to create an AI proposal for an RFP they'd received. The client turned out to be the same one. They had grown frustrated with the original company. Their complaint: "They claim to know AI, but they clearly don't."
What was missing was the translation layer. The ability to continuously map business needs into AI language at the architectural level, at the data level, at the constraint level, and at the stakeholder communication level. Without that bridge, technically competent engineers built solutions that drifted from the client's actual requirements. Small misalignments compounded. Confidence eroded. The project that had a validated blueprint became another statistic in the "80% of AI projects fail" narrative.
The client didn't blame the architecture or the blueprint. They blamed the company. When the translation layer disappears, even proven blueprints become expensive guesswork.
Five additional languages on top of the three that software projects already struggle with. Five languages most organizations have never heard spoken together.

Most mature organizations handle these three reasonably well. Product managers translate business into engineering. UX designers translate engineering into user experience. The handoffs aren't perfect, but they're well-understood.
AI projects demand all three, plus at least five more: 4. The Language of Data: pipeline architecture, data quality, governance, availability, lineage. Not just "do we have data?" but "is our data shaped, cleaned, accessible, and trustworthy enough to train a model that will behave reliably?" This is an entire engineering discipline. Data engineers speak it. Most ML engineers don't. Most business leaders don't know it exists. 5. The Language of Uncertainty: non-determinism, probabilistic outcomes, accuracy-precision trade-offs, hallucination risk. This is the language that separates AI from software. Software is deterministic: same input, same output, every time. AI is not. A model can produce a different answer to the same question on Tuesday than it gave on Monday, and both answers might be defensible. It affects everything: from timeline estimation ("you cannot plan accuracy improvements the way you plan feature sprints") to SLAs ("guaranteeing 99.9% uptime is fundamentally different from guaranteeing 95% accuracy on unseen data") to risk management ("the model will be wrong sometimes; the question is how wrong, how often, and what happens when it is"). 6. The Language of AI Engineering: model selection, training strategies, evaluation metrics, feature engineering, embeddings, fine-tuning, prompt engineering, retrieval-augmented generation, agent architectures. This isn't software engineering with a different library. It's a different discipline with different principles, different failure modes, and different optimization targets. An engineer who builds excellent REST APIs may have zero intuition for why a model is hallucinating or how to evaluate retrieval quality. 7. The Language of AI Operations: model deployment, performance monitoring, data drift detection, retraining triggers, cost optimization, A/B testing in production, rollback strategies. This is where solutions go to die quietly. A model that performs brilliantly at launch will degrade over time as data distribution shifts, as user behavior changes, as the world moves. Without fluency in this language, companies deploy AI solutions and watch them slowly rot, usually without realizing it until the damage is visible in business metrics. 8. The Language of AI Risk: hallucination management, bias detection, regulatory compliance (HIPAA, GDPR, industry-specific AI governance), explainability, liability allocation. When an AI system makes a wrong decision (and it will), who is responsible? What's the legal exposure? What's the reputational risk? In health tech, finance, defense, and procurement. These aren't theoretical questions. They determine whether a solution can be deployed at all. That's five additional languages on top of the three that software projects already struggle with. Five languages that most organization.
If that makes you uncomfortable, good. That's usually where the truth is.
Here's the uncomfortable implication: you cannot solve this by hiring.
Every failure I described in this post is a translation failure. Not a talent failure. Not an effort failure. A failure of languages not being spoken together, by someone who understands them all well enough to catch the misalignments before they become expensive.
This is why the enterprise with 50 software engineers couldn't generate a viable AI strategy. This is why the startup burned two years on a model nobody could ship. This is why the sales leader made promises the delivery team couldn't keep. This is why the blueprint failed the moment the translator left the room.
If you had asked me five years ago, while I was publishing papers with Google researchers, building computer vision at FIAT, engineering real-time data pipelines for a unicorn, or architecting ML solutions for Fortune 500 clients, what exactly I was working toward, I wouldn't have been able to tell you.
The only honest answer I had was: I want to understand all of it. Every role. Every language. Every way AI projects succeed and fail.
Today, it's clear to me what I was building toward all along: the ability to create the highest possible positive ROI for business leaders and their companies, through AI. By identifying and optimizing their largest operational bottlenecks. By turning their products into defensible, AI-native assets. Not through research alone. Not through engineering alone. Not through strategy alone. Through all of it, spoken together, coherently, by someone who has sat in every chair and knows what each one can't see.
